A KPI stands for 'key performance indicator.' From the name, you get an idea of what it means. Some signals help monitor financial metrics or the performance of a project, task, or campaign. Here, I am going to stress the word' key.' Any specific business activities can be measured and will give you numbers and figures, but many of them are not critical enough to give you an idea of what is going on in each project or campaign. The right KPIs are critical indicators for a quantifiable measure of the project's health and ensure it is on the road to achieving your end goal.
KPIs also ensure accountability and give direction to employees. In today's world, micromanaging is not recommended. It is a practice most managers and leaders are trying to avoid, reducing the pressure on their employees and themselves. KPIs give leaders the freedom to employees to work at their own pace and measure their performance by monitoring how the KPIs are being performed. KPIs are also a good source of learning.
KPIs give you quantifiable information on how the project or campaign went. They also help you learn from the mistakes made and achievements so that other teams in the company adopt these practices. Finally, KPIs give you the information required each month or week that will help you remain competitive and tweak the campaign to reach your goals and beat your competition. Often, we compete in very dynamic markets that can change overnight. This is where KPIs will be a good weapon in your arsenal that will give you the firepower to go head-on with the competition.
Here are a few questions you need to ask to define your KPIs:
What is your desired outcome?
Why does this outcome matter?
How are you going to measure progress?
How can you influence the outcome?
Who is responsible for the business outcome?
How will you know you have achieved your outcome?
How often will you review progress toward the outcome?
Here is their suggestion on how to write and develop KPIs:
Write a clear objective for your KPI.
Share your KPI examples with stakeholders.
Review the KPI on a weekly or monthly basis.
Make sure the KPI is actionable.
Evolve your KPI to fit the changing needs of your key business objectives.
Check to see that the KPI is attainable.
Update your KPI objectives as needed.
Process controls are mainly used to put in place systems and support structures that you use daily to align with top priority goals. You will need to put in place support structures and processes which will enable you to do productive things every day.
The two key process control systems of a Quantum Year system:
1. A well-written plan to organize the week. We need to keep it simple, write down, and schedule action times to align with our goal. Use the weekly plan to manage everyday tasks that align with your goal.
2. Do not try to do it alone. Studies have shown that you have about a 10% chance of success if you do it alone but an 80% chance of success if done with a peer.
The best way to do it is to set up a cycle like this:
As the week passes, you need to keep a score of how well your actions match the 12-week written plan. Track how you do at executing what you plan. This score will be a powerful indicator of your future success.
Plan your next week's activities in detail on paper. It would be best to do this while the previous week's success and challenges are fresh in your mind.
Meet regularly with people who are interested in your long-term success. Be accountable to the group and ensure you do what you said you would do. Have a frank discussion on what works and what does not. Also, incorporate those valuable insights from the discussion into your plan.
The only realistic chance of getting through the Quantum Year successfully is getting into a weekly routine, evaluating the previous week, and getting constant encouragement from a small group of peers.
Always plan the coming week's activities on paper - doing so creates the momentum you need.
Do not assume every week will be the same - look for opportunities for something innovative that will change the way your week usually goes.
Stay on track - focus on executing the tactics you already planned for your 12-week year instead of trying to focus on new tactics every week.
Refer to your written plan daily and use it to track activities.
Look carefully and thoughtfully at your routines - make deliberate choices to upgrade those at every opportunity.
If you are going to achieve what you are capable of, you cannot leave it up to willpower alone. Process control uses tools and events to create support structures that can increase willpower. Mike Tyson said that everyone has a plan until they get hit in the mouth. Process control is a set period of events and tools that help you work your plan, even when you get hit in the mouth.
Tracking and keeping scores are what fuels the Quantum Year. This is the anchor of reality. It will give you a gauge of your progress and motivate you to complete even more important goals. You will need far-reaching lead and lag indicators to be in place. Measurement is the best indicator of whether you are taking significant strides toward productivity or not. You need to decide on all the lead indicators and lag indicator metrics examples available to you.
To go into more detail, 'Lead Indicators' are things that need to happen in the early stages of the goal cycle for it to be a success; they are the building blocks of operational excellence. These are actions that will give you the results you want. More importantly, these are actions you can control. For example, if your team is working on new technology to improve sales. The improved sales results will depend on the amount of training the team is given on the latest technology to use it efficiently. The training will ultimately influence the result the team generates.
Lag indicators are your results. It is easy to track lag indicators, and that is what most people do. But the highest opportunity for growth comes in the lead indicators as it helps us understand if the goal is moving in the right direction and can be further optimized if required. Once you get lag indicators, there is not much that can be done to influence the outcome since it is the result.
If you are trying to figure out your lead and lag indicators, make sure performance measures are done week by week. This allows you more control over your project's result and gives you a chance to change course if things are not going according to plan. You can do it with either an excel sheet or word, where you develop a scorecard on how often you execute your planned tactics.
This approach works best if you review your score each week with a buddy or a small group of peers - and if you commit to making small amounts of progress each week instead of trying to do it all at once. Keep in mind that a weekly score of 85% is pretty good - if you do not reach 100%, do not let it frustrate you. Make sure you hit 85% at least and improve with time.
Keep the evaluation sessions brief and uncomplicated - trying to do it at the same time each week. Most weeks, it will take you just 15 minutes or less. Use the numbers to make actionable changes - do not abandon the system if you do not score well. Try to understand all the underlying reasons that could affect your performance. Sometimes, what we least expect causes the most damage.
If you want to boost your performance, one of the methods can be developing a scorecard where you can track all the progress you have made on critical activities that will help you achieve your 12-week goal. You can calculate the percentage of activities you completed for each week that motivate you to be on the path to success.
Your scorecard and the score you get should align with your overall 12-week plan and your weekly plan. The scorecard is an indicator of how well you are executing your weekly plans. Being brutally honest and transparent with yourself is key for the scorecard to have value and provide you with the right indicator of progress. Every activity does not hold equal importance, and we end up focusing on activities that are not a priority. We start to feel a productivity tension, which is a signal that we need to get back on track. A good scorecard will help you understand where your execution is falling short and where your true strength lies.
Success in business processes is not about hoping for the best; it's about tracking, analyzing, and refining your approach until you achieve your desired outcomes. Measurement is the fuel that drives the Quantum Year forward, turning goals into measurable progress. By implementing strong KPIs important to your company's goals, developing process controls, and using lead and lag indicators effectively, you create a roadmap that keeps you accountable and focused. The key to long-term success is consistency, regularly evaluating your performance, making necessary adjustments, and staying committed to the process. Far too often, a business unit will set ambitious goals but fail to measure its execution effectively, leading to missed opportunities and stagnant growth.
